Q4 on TikTok Shop is not one deadline. It is a sequence of doors, and each month one of them closes behind you.

Miss the creator recruitment window and no commission rate fixes it in November. Miss the inventory inbound window and no discount fixes it on Black Friday. The brands that lose Q4 rarely lose it in Q4, they lose it in a specific week of September or October they did not know mattered.

The platform did more than $500M in sales during BFCM 2025, on top of US GMV of $5.8B in H1 2025, up 120% year on year. The 2026 peak will be bigger and more contested. This is the calendar for it, worked backwards from BFCM week, and September is the last month in which every option on it is still open.


September: The Last Month With Every Option Open

September is the decision month. Nothing peaks in September, but almost everything that peaks in November is chosen now.

Creator recruitment. The chain from first outreach to first posted video runs several weeks, outreach, response, qualification, sample shipping, content creation. Creators recruited in September post in October and November. Creators recruited in November post in December. Our BFCM checklist covers the full flywheel; the September-specific rule is simpler: every seeding wave you want live for peak must be moving by the end of this month. A standard round is 30-50 creators at a 20-30% post rate, so size your waves against the content volume you actually need.

SKU decisions. Lock which products carry your Q4. The hero SKU test does not change for peak: impulse-friendly pricing in the $15-60 window and roughly 50%+ gross margin, because total platform costs run 35-55% of revenue and Q4 adds promotional discounts and boosted commissions on top.

Commission planning. Decide your standing rates and your BFCM boost structure now, while creators are comparing offers calmly rather than fielding twenty of them. Open collaboration sits at 12-18%, targeted at 18-22%, plan where you will sit in those ranges before the auction starts.

Final inventory orders. If your suppliers are overseas, September is the ordering deadline, not October. Our Q4 inventory planning guide covers the scenario maths; the calendar point is that lead time plus Q4 receiving queues consumes everything between now and peak.

October: Position, Ramp, and the Halloween Window

October is the positioning month. The decisions are made; now the assets move into place.

Inventory inbound. Stock goes into FBT and your 3PL in early-to-mid October, before receiving queues stretch. The practical split: base-case hero SKU volume into FBT, buffer stock at the 3PL where it stays flexible. A 3PL ship SLA of 2-3 business days in October is not the SLA you will get in peak week, position early.

Content ramp. October is when the algorithm learns your listings convert. Creator content from September seeding starts landing; back the pieces that convert with paid spend through GMV Max so your listings enter November with velocity, reviews, and ranking history rather than starting cold.

The Halloween window. Late October is a live rehearsal with real revenue. Costume-adjacent, party, beauty, and confectionery categories get a genuine demand spike; every other category gets a full-volume test of fulfilment, LIVE mechanics, and promotional setup three weeks before the real event. Treat it as the dress rehearsal you get paid for.

Done by 31 October: stock received and sellable, 15-30 pieces of creator content live, winning creatives identified and funded, LIVE format tested and repeatable.

Too late to start in October: overseas inventory orders, creator recruitment for BFCM content, commission negotiations from a cold start.


November: Execute BFCM

The first half of the month is the final velocity build: promotions warming your hero listings, creator content compounding, budget concentrating behind the top performers. December: Cut-Offs, Late Gifting, and January Prep

Most brands treat December as a coast month. It is two distinct windows with a hard line between them.

Before the shipping cut-off. Gifting demand runs strong through mid-December. Publish your last-order dates prominently, and lean on FBT stock where delivery speed is the selling point. Creator content angles shift from deals to gifting, same products, different framing.

After the cut-off. Late December pivots to digital gift cards, self-purchase, and New Year positioning. It is also when you clear excess Q4 stock through structured promotions rather than carrying it as dead inventory into spring.

January prep. Q5, the early-January window of resolution buyers and gift-money spenders, rewards the same preparation logic in miniature. Brief your retained creators on January angles before they disappear for the holidays, and feed the quarter's data into next year's plan: which creators earned, which SKUs held margin, where the seasonal calendar pinched.

When does Q4 preparation actually need to start on TikTok Shop? August for first seeding waves and long-lead inventory, September for everything else. September is the last month where creator recruitment, SKU selection, commission structure, and inventory orders are all still open decisions. From October onwards you are choosing among the options you preserved.

What is the single most important September deadline? Creator seeding. Inventory can sometimes be expedited and commissions can be adjusted, but content lead time is fixed, outreach to posted video takes weeks, and no budget compresses it. Waves not moving by the end of September will not produce BFCM content.

Is Halloween worth a dedicated push for non-seasonal brands? Yes, as a rehearsal. Run your BFCM mechanics, promotion setup, LIVE format, fulfilment under load, at partial scale in late October. Finding the broken step three weeks before Black Friday is the cheapest fix of the quarter.

What should I do in November if I skipped September and October? Narrow the plan. Amplify whatever content and listings you already have with paid spend, run clean promotions on in-stock SKUs, and keep fulfilment flawless. Do not attempt a creator programme from scratch, spend that energy preparing properly for Q5 and next year.

How late can I sell for Christmas delivery? It depends on your fulfilment setup, but plan around mid-December for standard delivery and communicate the date visibly on listings and in content.
